Indian D2C Brand

The Pan-India D2C Playbook: Pricing, COD, and Festival Campaigns

Indian D2C brands selling across 19,000 pincodes face three recurring problems: pricing that doesn't reflect regional willingness to pay, COD returns that erode margins, and festival campaigns that can't target the right state. Lokally solves all three.

The Problem

One national price ignores massive willingness-to-pay differences

A shopper in Mumbai and a shopper in Muzaffarpur have very different price sensitivity for the same product. Charging a single national price means either underpricing in metros (leaving money on the table) or overpricing in Tier 3 markets (losing the sale entirely). Most D2C brands accept this as an unavoidable limitation of Shopify — until Lokally.

COD returns are destroying margins

Indian D2C COD RTO rates average 20–40%. In some high-RTO pincodes, it reaches 60–70%. Each returned COD order costs ₹200–₹600 in double shipping, repackaging, and lost inventory time. Yet removing COD entirely collapses conversion in Tier 2/3 markets where UPI adoption is lower.

Festival campaigns can't target the right state

India's regional festival calendar is the richest in the world — 30+ major festivals each celebrated intensely in specific states. A Navratri campaign should speak to Gujarat shoppers. A Bihu offer should reach Assam. Running national campaigns for all of them dilutes budget and feels generic.

What to Configure in Lokally

1

Install Lokally and classify your pincodes

Export your last 6 months of Shopify orders. Classify each pincode as Metro, Tier 2, or Tier 3, and identify your top 200–500 high-RTO pincodes (filter by COD + return status). Save as two CSVs: one for pricing zones, one for RTO pincodes.

2

Create 3 pricing rules

In Lokally → Regional Pricing, create: Rule 1 — Metro pincodes, standard price (no change or +₹50–100 for premium positioning). Rule 2 — Tier 2 pincodes, −5% or −₹50. Rule 3 — Tier 3 pincodes, −10% or −₹100. Upload pincode CSVs for each rule.

3

Create COD restriction rule

In Lokally → Payment Rules → Hide → Cash on Delivery. Upload your high-RTO pincode CSV as the target location. Optionally configure a custom message for the pincode widget: 'Prepaid only in your area — UPI and cards accepted.'

4

Set up your first festival campaign

Pick your next upcoming regional festival. In Regional Pricing → New Rule, set the discount for the target state. In Location Content → New Rule → Banner, add your festival creative and CTA. Set start and end dates. Schedule it and move on — it runs automatically.

5

Monitor and iterate

After 4 weeks, export orders and compare: RTO rate by pincode zone (before vs after), conversion rate by pricing tier, and revenue per region. Adjust pricing tier thresholds or RTO pincode list based on results.

Expected Outcomes

RTO reduction

20–35% overall drop within 6 weeks of enabling COD restriction

Tier 2/3 conversion

+15–30% in non-metro regions with pricing tailored to willingness to pay

Festival campaign CTR

2–4× higher for regional vs national banners

Stores required

1 (vs 3–5 regional stores previously for comparable segmentation)

Questions Indian D2C Brand Brands Ask

How many Lokally rules does a typical Indian D2C brand need?

Most pan-India D2C brands operate with 3–8 rules: 2–3 pricing rules (one per geographic tier), 1–2 COD restriction rules (pincodes or states), and 2–3 seasonal content rules (festival campaigns). The setup typically takes 1–2 hours total.

Can I import my existing pincode zones from an Excel or CSV file?

Yes. Lokally's CSV import accepts a list of pincodes with zone labels. If you already have your Tier 1/2/3 pincode classification in a spreadsheet, you can upload it directly.

What RTO improvement should I expect?

Brands that block COD in their top 200 high-RTO pincodes typically see 20–35% overall RTO reduction within 4–6 weeks. Results vary by category (high-value items see bigger improvements) and by how accurately the initial pincode list is targeted.

Will different prices confuse customers or seem unfair?

No. Shoppers only see the price for their location — they never see prices for other regions. Regional pricing is invisible to the end shopper, exactly like how petrol prices differ by city without consumers knowing or caring.

Can I track whether regional pricing is improving conversion per region?

Yes. Shopify's order export includes the customer's pincode. You can segment orders by pincode zone (metro vs Tier 2 vs Tier 3) and compare conversion rates and revenue per zone before and after enabling Lokally pricing rules.
